Foundation Assessment

A structured paid discovery that takes a client from "we should be using AI" to a sequenced, ROI-quantified roadmap with explicit decision gates.

What it is

The one thing every client buys first.

Every Aheada engagement begins the same way. The Foundation Assessment is a fixed-scope, fixed-fee discovery sized to the question in front of you, not to an open-ended retainer.

Five layers — data and workflow, compliance and IP, opportunity ranking, economic case, and Phase 1 scope — produced in weeks, not quarters, and built to hand to a board, a sponsor, or a delivery partner.

What comes after depends on what the assessment surfaces. Sometimes it is a build partnership through Aheada and our network. Sometimes it is a re-scoping of work already in flight. Sometimes it is a recommendation to stop, with the reasoning written down so you can justify it to your board.

The five layers

What each layer covers.

  1. Data and workflow

Where do you actually do work today, where does that work slow down, and what depends on tribal knowledge that won't survive a hire or an exit? We map data assets, integration points, and the workflows where decisions get made — separately from the workflows where decisions get rubber-stamped.

  2. Compliance, risk, IP

What privacy, security, regulatory, or governance duties control the work? What contractual flow-downs apply if you bring AI into a customer or sponsor-facing process? What rights need to be preserved or claimed before a model is trained? We surface these constraints early, before they cost you a quarter.

  3. Feasibility and opportunity

Not every opportunity is worth pursuing. Some require cleanup first, some require capability you do not yet have, some are simply premature. We rank what to build now, what requires sequencing, and what to defer — with named decision gates and explicit reasoning.

  4. Economic case

Where does the work create measurable value — in time, cost, capacity, quality, conversion, or revenue? We translate the technical opportunity into an ROI frame ready for an executive team, a board, or a capital partner. Assumptions, sensitivities, and proof points named explicitly.

  5. Roadmap and Phase 1 scope

What sequence lowers risk and proves value fastest? We deliver a Crawl-Walk-Run plan with a scoped Phase 1 proposal — sequencing, resourcing, and decision gates already defined — that you can hand to Aheada, to a build partner, or to your internal team.

What you get

At the end of a Foundation Assessment, you have:

  • A data and workflow opportunity map identifying where AI creates measurable value in your business and where it does not.
  • A risk register covering compliance, governance, IP, and vendor flow-down obligations relevant to your sector.
  • A ranked opportunity backlog with named decision gates — what to build now, what requires cleanup first, what is not worth doing yet.
  • An ROI frame ready to take to your board, your sponsor, or a capital partner — with assumptions, sensitivities, and proof points named.
  • A Phase 1 scope you can hand to Aheada, to a build partner, or to your internal team — with sequencing, resourcing, and decision gates already defined.

How long, who, what comes next

Concrete answers, not "it depends."

Timeline. Most Foundation Assessments are completed in three to six weeks from kickoff to final readout. The variance is driven by the cleanliness of source data and the availability of executive interviews.

Who is involved. Roy leads every assessment directly. Senior specialists are pulled from the network based on the engagement — sector specialism, compliance posture, technical complexity. We name the team to you on the scoping call before the work starts, not after.

What it costs. Engagements are scoped to the inflection in front of you, not to a published rate card. We size the assessment after the scoping call, when we know what is actually being asked. There are no published price ranges on this site by design — pricing follows the audit, not the other way around.

What happens next

Three named pathways.

Build with us. We continue into Phase 1 delivery, orchestrating the team — Aheada-led where commercial judgment matters; network-delivered where specialism does.

Build with someone else, scoped by us. The Phase 1 scope is yours to take to a build partner or an internal team. We are happy to be the firm that sized the work, even if we are not the firm that builds it.

Don't build yet. If the assessment shows the opportunity is premature or the foundation needs work first, that is the recommendation. The cost of stopping is one Foundation Assessment. The cost of not stopping is multiples of that, recoverable later.

Next step

The first conversation is a thirty-minute scoping call.
